A B2B sales funnel describes how potential opportunities progress toward a buying decision. It is useful when its stages reflect buyer actions and confirmed evidence. It becomes misleading when deals advance because a representative completed an activity that the buyer has not accepted as progress.
Define stages through observable evidence
Specify what must be known or agreed before an opportunity enters each stage. Qualification may require a confirmed need and account fit; a later stage may require technical acceptance or agreement on commercial scope. Keep the definitions short enough for the team to apply consistently.
An opportunity can stop or move backward. Record the reason rather than preserving a stage that no longer reflects the buyer’s position. Distinguish an inactive opportunity from one that is progressing through a long but understood approval process.
Inspect the handoffs and bottlenecks
Review what the next person needs when responsibility moves between marketing, sales, technical support and account management. Missing scope, contact context or evaluation criteria can create delays that look like low buyer interest.
Compare stage duration and conversion using consistent definitions and comparable groups. A technical evaluation for a complex purchase should not automatically be judged against a short replacement order. Inspect the underlying records when a stage appears unusually slow.
Use the funnel to choose an action
For each active opportunity, identify the next buyer decision, the evidence needed and the owner of the next action. A funnel review should produce a useful intervention, such as clarifying a requirement or arranging an evaluation, rather than only a revised closing date.
Keep forecast assumptions separate from stage labels. Stage progression provides context, but the expected timing of a purchase also depends on the buyer’s approval process, dependencies and commercial readiness.
